We had an MVP and a set of assumptions. The customer meetings disagreed with both.

pilot companies live on the MVP
What I did
Took the interviews as the input, not as a formality, and rewrote the scope against what customers actually asked for.
Rebuilt the MVP around the part they would pay for, and cut the rest.
The problem
There was an MVP, and there was a set of assumptions it had been built on. The customer meetings agreed with neither. The decision in front of us was whether those meetings were feedback to file away or evidence to act on.
What I found
The work
I treated the interviews as the input rather than as a formality, and rewrote the scope against what customers had actually asked for. Then I rebuilt the MVP around the part they would pay for and cut the rest.
Cutting was the harder half. Every feature removed had a sponsor inside the company.
